18 Month, 61 Team, 170+ Founder: Reflecting on XPLORE Market Pioneer and supporting teams become Incubation Ready.

It was almost exactly 18 months ago that we started the first batch of the XPLORE Market Pioneer program with eleven teams and the goal of supporting ambitious tech startups to become incubation ready.

A fireside chat between our UnternehmerTUM CEO Helmut Schoenenberger
and Celonis Co-CEO Bastian Nominacher
was a special highlight for all of our current and alumni teams, and a great reminder for me to reflect.

But from the beginning. When working with young, dynamic startup teams, it was important to us right from the start: we want to work the way we want to convey to the founders. Practice what you preach.   For Claudia Riemann and me, it is therefore essential to continually and better understand the needs of the teams, the changes in the market  and the entire ecosystem.

The Market Pioneer focuses, among other things, on the topics of pilot customers, go-to-market, initial operations, recruiting and financing. In addition to these technical topics, just as much time goes into team and founder issues. How do we work better together as founders? Do we have a common goal? How can we use our strengths? How do we make decisions? And - perhaps even particularly important - we try to put the challenges and expectations into perspective, after all, these are the highs and lows that every startup has to go through.

We have now been able to accompany 61 startups and over 170 founders on their journey. We - that's a lot of people, and therefore a very big thank you goes to:

👨‍👩‍👦‍👦 Our alumni teams and their journeys: There is hardly a better source than using the teams' challenges, achievements and learnings to continually develop the program.

What a journey 🎢 The last 18 months have been quite a bless (mess?). It was full of ups and downs, challenges to solve and successes to celebrate!
The personal growth with my two co-founders Maximilian
and Niklas has been insane. Speaking for myself, I believe I've never learned that much before.

We entered a new industry and did a lot of design thinking to built a full-stack multi-sided platform to connect bakeries and their customers based on our prototype. We delivered more than 25,000 baked goods with our SaaS model and ensured that hundreds of customers enjoyed great breakfasts. We created new jobs, hired our own employees and learned the first structure of building a company.

Drop me a DM to discuss all the things we got right and the things we didn't (spoiler: there's a lot – a lot to learn from).

I am super happy that our vision and concepts are being adopted by our Dutch competitor Hopper, who is benefiting from our insights and learnings on the big mission to become the central player for recurring deliveries from local retail partners.

Together with my awesome fellows Niklas and Maximilian, we explored the bakery sector as part of a university project: how does the customer-bakery relationship actually look like, whether it's big or small? What can we do to stop the bakery demise, especially in rural areas and how could additional distribution channels look like in the future? How can we add value with digital technologies – our core expertise?

We got out of theory and right into practice: After endless numbers of interviews and market research, we conducted a pilot test with our partner bakery during the summer and deliver baked goods in the surrounding villages on weekends. As Teigpiloten we provide bakeries a platform to sell baked goods online: https://lnkd.in/eHMZ8HrT 🥐🥖

On the other half, our partners get access to our app, which enables their staff to pick the bakery products. By pre-ordering the evening before and optimizing the route in the app, happy customers can be reached pretty efficiently!

We are currently looking for additional partners to cooperate with in order to understand the market even better, to investigate current challenges and grow together.

Two weeks ago, I described how to target users from different interest groups to provide a more personalized message that will help to drive conversions. We can't be 100% sure if a user is interested in a certain topic just because he reads a content page - but we assume he is.

So why don’t ask them to be really sure?

Once the users interact with a particular page, we can draw their attention to a popup window that leads them to the step-by-step guide where we can find out if they are really interested into a certain topic.

The most important part of e-commerce sites are users and customers. So the top priority is to connect with them. It's incredible what remarkably high ROI newsletters earn and how well these subscribers convert.

But what if the user has already subscribed?

There's no point in asking users for their email address again. It would be much better to hide the section and use the space on the website for more valuable content!

The better the offer in an online shop fits the individual customer's needs, the higher the conversion - it's that simple!
I always find it amazing how little personalization is done on e-commerce sites and that it is mostly reserved for "the big ones".
But thanks to Google Optimize and Tag Manager it’s basically free to start with the first steps.
And with some custom JavaScript, we can boost the free Google Optimize and create more than 10 personalization experiences and approach different interest groups.

After a lot of research, talks to different grocery chains and brainstorming in the last months after participating the coaching in Helsinki, Sunil & I have been invited to take the next step: participating in the 3 days Bootcamp, hosted by Tehnopol.

Due to the early feedback from grocery chains, our idea of bringing more consumers into the store has evolved towards improving the process of more efficient labeling of soon-to-be-expired food products.
During the noccaeu Bootcamp, we have learned together with teams from Latvia & Finland a lot about early-stage marketing, getting first potential customers, setting up a sales strategy, legal aspects and of course finances. But what probably helped the teams most was the feedback from each other & the mentors who helped to improve the pitch deck.

After these intensive 3 days, we attended the sTARTUp Day, the biggest Business Festival in the Baltics which gets visited by more than 4000 guests from 67 different countries. We had the chance to present our idea to a lot of other people and get new insights.
What I love the most about events like this is the open dialogue, the mutual support, an incredible number of creative ideas & open-minded people who might change whole industries with their startups!

When we won the second prize two weeks ago after a long 48 hours at the Circular Economy Hackathon in TalTech Innovation and Business Centre Mektory, it wasn't really clear what was ahead of us.

We noticed that an enormous amount of food in supermarkets is wasted since it doesn't get sold. This is where we come in with our idea: We help supermarkets sell soon to expire food more efficiently by making the promotion dynamic based on the expiring date.

After two more weeks of brainstorming, Sunil
and I were invited by Kaisa and the noccaeu Project to Helsinki to be coached in Haaga-Helia StartUp School to work on our solution.

The four-day Scalability Workshop, organized by Anna, focused on scalability, growth, internationalization and finding a stable business model.
Especially the exchange with the other teams from Finland and Latvia took us further: it's great to push each other, develop new ideas, get additional input and expand the network of like-minded people!
But all this wouldn't be possible without the great speakers and mentors who have supported us with their know-how and network. Especially your help with numbers and financing really helped us - Timo-Pekka and Satu, you are great!
